MQL, SQL and Pipeline Stages Defined

Marketing and sales usually disagree about leads because they use the same words for different things. Written stage definitions, with an entry rule and an owner for each, end most of those arguments.

What is the difference between an MQL, an SQL and an opportunity?

An MQL is a lead marketing judges ready for sales, based on fit and intent. An SQL is a lead sales has accepted as a real potential customer after a conversation. An opportunity is a qualified buying process with a deal record, an amount and a close date. Pipeline is the total value of open opportunities.

What are the standard funnel stages?

The standard B2B SaaS stages run from subscriber to customer, and most CRMs ship with a version of them. HubSpot’s defaults are Subscriber, Lead, Marketing Qualified Lead, Sales Qualified Lead, Opportunity, Customer, Evangelist and Other. Write your own entry rule and owner for each.

StageEntry rule (example)Owner
LeadFilled in a form beyond a newsletter sign-upMarketing
MQLFits the ICP (right size, role, industry) and showed buying intent: demo request, pricing visit, trialMarketing
SAL (sales accepted)Sales reviewed within the SLA and agreed to work itSales
SQLDiscovery call held; a problem, a buyer and a timeline confirmedSales
OpportunityDeal created with amount and close dateSales
CustomerAt least one closed-won dealCustomer success

HubSpot documents its default stages in Use lifecycle stages. Adjust the entry rules to your motion; product-led companies often add a product-qualified lead stage.

When does pipeline count as created?

Pipeline counts as created on the date an opportunity with an amount is created, not when the lead first appeared. Decide whether marketing-sourced means first touch or the touch that created the lead, write it down, and apply it to every report. Changing it mid-year makes trends meaningless.

How do you set this up in your CRM?

Set it up with one lifecycle stage field, a date stamp for entering each stage, and a lead status field for sales activity within a stage. Automate moves forward with workflows. HubSpot tools only move the default lifecycle stage forward, so recycling a lead back to nurture needs the field cleared first.

  • Lifecycle stage: where the person or company is in the funnel.
  • Lead status: what sales is doing now: new, attempting, connected, disqualified.
  • Stage dates: became an MQL, became an SQL, and so on, for conversion and speed reports.
  • Disqualification reason: a required pick-list, so marketing learns why leads fail.
Founder rule

Write it down or it isn’t a stage.

A stage without a written entry rule and an owner is an opinion. Opinions don’t make reliable pipeline reports.

What conversion rates should you expect?

Expect rates to vary so much by deal size and motion that your own history is the only useful benchmark. Measure the conversion rate between each pair of stages monthly, by source, and watch which step drops. The weakest step tells you where to work next.

When the SQL to won rate is the weak step, the fix is usually in sales or in SaaS Conversion, not in more leads.
